My Foolproof Hiring Strategy For Team Support

You’ve probably heard me talk about why hiring is important, but I wanted to pull back the curtain on exactly how I’ve changed my hiring process over the last few years. This change has nearly eliminated bad interviews and has saved us tons of time!

I get it, you’re scared to hire the wrong person and end up wasting money. Because let’s be honest, as your business is expanding, you want to make sure that it’s expanding in the right way. And NOBODY has time for interviewing weak candidates, training employees that don’t ‘get it,’ or dealing with the emotional drain of having to let the wrong hire go.

So here’s our tried and true strategy that we use to make sure we’re hiring the right person: 

Create your job application and at the bottom, ask them to record a short video answering these questions:

  1. What do you know about our team?
  2. Why do you want to work for our team? 
  3. How are you uniquely qualified to support our team?

90% of applicants won’t even follow the instructions and record the video, much less do their homework about your team and values! If they can’t follow directions, they don’t get an interview.

Then, only include a simple text box for them to include their video.

50% of the people who record a video will email you and say, “There’s no way for me to upload a video.” This is a tech test to see if they’re savvy enough to figure that they need to upload their video to Dropbox or Google Drive, or if they’ll take the initiative to figure it out on their own before asking for help. You want a team member who takes the initiative to problem solve before coming to you or others on your team for help.

Finally, if they do follow the instructions, and figure out how to drop a link in the text box, you get to learn more about them BEFORE you have them in for an interview. While not as beneficial as being in person, you can still feel their enthusiasm, energy, and how well they communicate. This saves you and your team precious time and makes sure you’re sitting down with the very best QUALIFIED candidates.

Once you meet them in person, drop a test in the interview. Casually say something like, “Send me an email tomorrow and let me know your thoughts on what you’ve learned here today and any questions you have that you may think of between now and then.” Make sure that your request has a specific timeline (such as tomorrow). This tests whether they can pick up on a task and make mental note of the timeframe without you having to explicitly spell it out for them- an important skill for someone working with busy real estate agents.

If they pass all of these subtle tests- following written directions, taking initiative, communicating clearly, and picking up on verbal requests, you know you have a QUALIFIED candidate to support you and your business.
